Manufacturers of complex, multi-variant products face a structural tension. Customers want tailored solutions, but every engineer-to-order (ETO) project ties up scarce engineering capacity and slows quotation cycles. In a recent blog post, German digital sales specialist 4PACE argued that the shift from ETO to configure-to-order (CTO) succeeds only as a gradual process. This process includes analyzing existing variants, transferring the most common cases into a rule set, and deliberately leaving true special cases as exceptions. Companies that attempt to standardize an entire portfolio in one step, the firm warned, overwhelm both engineering and sales and risk failing on the very complexity they set out to reduce.
Turning Tribal Knowledge into Traceable Rules
A companion post makes the variant management case. CPQ software translates implicit experience-based knowledge held by veteran sales engineers into explicit, traceable rules, checking in real time whether a selected combination of features is technically valid and suggesting alternatives when it is not. The decisive difference from managing variants purely in master data systems is that validity is checked when a quote is created, not afterward.

This is a timely architectural pattern for the SAP community. SAPinsider’s ERP Migration and Transformation 2026 benchmark shows the SAP S/4HANA transition accelerating, with 55% of organizations having deployed SAP S/4HANA or SAP S/4HANA Cloud, yet only 34% fully transitioned. Sales-side satellite systems such as configurators are precisely the kind of bolt-ons that must be re-evaluated during the move, and bidirectional bridges that support both R/3 and S/4HANA give program teams the option to modernize CPQ before, during, or after the core migration. Meanwhile, SAPinsider’s Enterprise Integration for SAP 2025 research found organizations integrating an average of 36 applications with SAP while only 18% achieve full real-time data flow, which explains why 4PACE positions its ERP Bridge explicitly against data silos and manual data maintenance.
For SAP customers in mechanical engineering and industrial manufacturing, the takeaway is that variant configuration strategy and ERP transformation strategy are the same conversation. The rule set that governs what can be sold must stay synchronized with the SAP master data and pricing logic that governs what can be built and billed.
What This Means for SAPinsiders
