Toyota South Africa Motors, which was running core business processes on SAP ECC, was planning its move to SAP S/4HANA as SAP’s 2027 deadline for mainstream maintenance of legacy ECC applications approached.

With system availability a nonnegotiable requirement in automotive operations, the company partnered with IBM to execute a brownfield conversion strategy.  

This meant upgrading the existing landscape to SAP S/4HANA while retaining established processes and configurations. The approach was selected to minimize operational risk and downtime while shifting Toyota’s digital core onto SAP’s current-generation platform.

Modernization Scope and Systems in Focus 

For Toyota’s initial SAP S/4HANA upgrade, IBM focused on its national Vehicle Management System, a core platform supporting ordering, inventory, sales, and financial reporting across manufacturing operations and dealer networks. The move shifted the system from batch-based processing to more real-time data availability, improving visibility into inventory positions and order flows.  

Next, IBM upgraded the company’s key HR functions including, payroll and personnel administration, to SAP S/4HANA. This consolidated workforce processes on a modern SAP platform while establishing a foundation for future HR capability expansion. 

Brownfield Approach Reduced Risk 

IBM’s brownfield approach to the project, which centered on converting an existing SAP ERP landscape to SAP S/4HANA, added operational value. It prioritized continuity for mission-critical processes while still enabling SAP S/4HANA innovations once the system is upgraded and stable. 

Toyota and IBM also emphasized execution discipline throughout this implementation, delivering both upgrades on schedule and without operational disruption. This emphasis on cutover planning and regression testing also highlights broader architectural priorities for organizations undergoing S/4HANA migrations. 

Toyota reported improved real-time data visibility following the Vehicle Management System move to SAP S/4HANA, with downstream benefits such as better inventory optimization and faster responsiveness to customer demand.  

The HR modernization is positioned to deliver a simplification of payroll and personnel administration, while enabling future HR capability expansion.

Clean, low-downtime conversions are becoming the default path for many ECC customers. According to SAPinsider research, 32% of respondents report they have already transitioned to SAP S/4HANA and 27% are in implementation, suggesting many organizations are now executing rather than only evaluating migration strategies. 

Real-time operational visibility is still the practical payoff most business leaders demand from S/4HANA. Toyota’s emphasis on real-time data visibility and inventory responsiveness signals that S/4HANA value narratives resonate most when tied to specific decision cycles (allocation, ordering, stocking, and dealer replenishment) rather than generic modernization themes.
